A unified retail standard for Massey Ferguson and Valtra across a network of 400+ dealerships in Latin America.

AGCO

Challenge

AGCO needed to reposition Massey Ferguson and Valtra across Latin America with a single architectural and customer experience standard — one that could hold consistency across markets as different as urban Brazil, rural Argentina, and Andean Colombia, while scaling from compact regional dealerships to full-format flagships.

Concept

VC ONE developed a complete strategic program — from network diagnostic through concept design, standards codification, certified supplier framework, and orchestrated rollout. Six standardized dealership formats were created, scalable across market typologies, each anchored in the same design DNA and equipped with a certified supplier ecosystem ready to implement.

Result

More than 50% of AGCO's 400+ dealership network in Latin America has been implemented under the new standard, delivered as a single managed program spanning six countries.

AGCO: A Complete Retail Program — From Diagnostic to Network-Wide Implementation

AGCO — one of the world's leading agricultural machinery manufacturers — set out to reposition Massey Ferguson and Valtra across Latin America under a unified architectural and customer experience standard. The scope required more than design. It required a complete strategic program: network diagnostic, new concept development, brand standards codification, certified supplier framework, and coordinated rollout across a network operating in six countries with radically different market conditions.

The engagement began with a full network audit. VC ONE mapped AGCO's existing dealership network across urban, suburban, and rural typologies — analyzing architectural profiles, operational flows, customer service dynamics, and the friction points each region carried. Field visits and stakeholder interviews across markets grounded the concept development phase in what dealerships actually needed to operate, not in abstract retail theory.

From that analysis, VC ONE developed a new dealership concept engineered specifically for AGCO's operational reality. Six standardized formats were designed — each calibrated to a specific typology of market and scale, all built on the same design DNA. Exterior facades, signage, interior layouts, materials, finishes, furniture, technology integrations, and sustainability principles were codified into a system that could scale from a compact regional dealership to a full-format flagship without losing brand consistency at any tier.

The concept was translated into a complete brand standards manual — chapter-by-chapter, validated and approved with AGCO's network development team. A certified supplier framework was built in parallel: category mapping, sourcing, evaluation, and certification across signage, furniture, flooring, lighting, and finishes. Suppliers were integrated directly into the manual as approved sources, giving dealers a vetted ecosystem to order into without procurement risk.

Rollout followed as a managed program. Regional sequencing, priority tiers, and phased implementation matched AGCO's fiscal cycle and network development capacity. To date, more than 50% of AGCO's 400+ dealership network has been implemented under the new standard — a network operating with stronger brand recognition, improved efficiency, and a customer experience that reflects the strategic ambitions of both Massey Ferguson and Valtra.
